Six revenue streams

How EquiSketch commercialises efficiently.

Each stream has a different sales motion, customer profile and margin curve. They reinforce each other: vets sell PIOs in, PIOs sell vets in, integrations make both stickier.

1. Per-seat SaaS for vets

Monthly / annual subscription priced just below the cost of two paper charts per month. Cheap enough to be a no-brainer add-on; high gross margin once usage is established. Annual commits get a 17% discount and improve cashflow.

2. PIO licence revenue

The six Irish PIOs each pay an annual licence plus per-retrieval or per-API-call fees for ingesting EquiSketch records into their passport systems. This is the highest-margin tier: institutional buyers, regulatory necessity, low support load.

3. AI usage upsell

Included usage covers normal monthly volume; heavy users pay a small per-chart overage or plug in their own AI account at no markup. High-volume practices can pre-purchase credits at a discount.

4. Compliance & training

Sell onboarding workshops (€450), refresher CPD-accredited courses (€180 per vet per year), and an annual 'EquiSketch Audit' report that shows a clinic owner where errors are happening and how to fix them, packaged as a compliance product.

5. Adjacent integrations

Integration marketplace with farm-management (e.g. AgriNet), accounting (Xero / Sage), and pet-insurance APIs. Charge integration partners a referral fee and charge customers nothing. Workflow lock-in does the retention work.

6. UK / EU expansion

Repeat the Ireland playbook in the UK (Weatherbys GB, BHS, BEF), then Germany (FN), then France (IFCE). Each market has 4–6 PIOs and 1,500–4,000 equine vets. Same product; new chart-type templates and language packs.

Why this is defensible

The moat compounds with every chart.

Deterministic geometry engine

Marks are located by computer vision against hand-traced per-PIO zone maps — geometry decides where, the AI only decides how to phrase it. Competitors gluing a prompt onto a general model can't match the consistency regulators need.

A phrasing model you can't scrape

Every completed chart teaches the system the exact wording each registry expects, per zone, per mark type. That corpus is mined from real workflows and grows with every accepted chart — a compounding data moat.

Self-tuning accuracy loop

Vet corrections feed back into prompts, drift detection and classifier calibration automatically. The product measurably improves with usage, and switching away means giving that accuracy up.
